# Building High-Performing Supply Chain Transformation Teams

 October 15, 2026

The roles that matter most are the ones whose absence would stop other work. Finding those roles, and the people who can contribute in them quickly, is what keeps an SAP program on schedule.

In logistics and transportation, supply chain transformations reach into warehouses, fleets, carrier networks, and partner systems. Many hiring plans for these programs track supply chain transformation talent by headcount. Yes, those numbers matter. But they can also hide the risks that slow a program.

A transformation can have nearly every seat filled and still stall, because the one open role is the integration architect that the warehouse, transportation, and carrier workstreams are all waiting on. Another can be short several people and keep moving, because its gaps sit where work can wait.

In our work with hiring managers in this sector, the longest delays usually trace back to the one role that other work depends on.

## Why specialized supply chain transformation talent is under pressure

[Gartner estimated](https://www.cio.com/article/4000543/nearly-half-of-sap-ecc-customers-may-stick-with-legacy-erp-beyond-2027.html) that about 39% of the nearly 35,000 organizations running SAP’s legacy ECC system had moved to S/4HANA by the end of 2024. Around 17,000 are projected to still be on the older system by 2027.

That puts many organizations in competition for the same SAP supply chain talent. In [ASUG’s 2026 research](https://www.asug.com/insights/asug-campus-connect-brings-career-opportunities-to-university-students-and-sap-talent-to-organizations), 59% of member organizations named expertise in the new platform, S/4HANA, as the most important skill for their success.

And in [Statistics Canada’s Q3 2026 business conditions survey](https://www150.statcan.gc.ca/n1/daily-quotidien/260831/dq260831a-eng.htm), 25.2% of Canadian businesses expected recruiting skilled employees to be an obstacle over the next three months, making it the second most commonly expected obstacle after inflation. The Information and Communication Technology Council ([ICTC](https://ictc-ctic.ca/news-and-events/news-articles/bridging-the-gap-navigating-volatility-and-workforce-transitions)) adds that demand for niche digital skills has grown faster than the labour market can adjust.

For logistics and transportation organizations, the talent pool is even smaller. People who understand both the ERP and how a distribution centre runs are rare. And this makes logistics technology staffing especially difficult.

## Key roles for supply chain transformation projects

Here are the specialist roles most likely to slow a transformation down if they’re left unfilled, and what to look for when you’re filling each one:

- **Solution Architect:** Sets the design every other workstream builds on, including how SAP, connected systems, and business requirements fit together. When hiring, look for experience with a comparable S/4HANA landscape and knowledge about when to keep or customize processes.
- **Business Process Owner:** Makes the business decisions that the technical team needs to configure anything. This role usually comes from inside your operation, so the person you assign needs real decision-making authority and enough time to keep the work moving.
- **SAP Functional Leads:** These specialists turn warehouse and transportation processes into system design and configuration. The strongest candidates have strong experience in the specific module you need and in the project phase you’re starting.
- **Integration Architect:** Connects SAP to warehouse and transportation systems, carriers, and partners. Ask about the integration patterns they’ve delivered and how they’ve traced downstream effects when an interface changed.
- **Data Migration Lead:** Gets data mapped, cleansed, and validated in time for testing and cutover. Prior migrations of similar scale matter most, along with how they resolved data quality issues.
- **Cutover Lead:** Plans and runs the move to production. Real go-live experience is important, including what they did when a cutover plan slipped.

## Why years of experience don’t predict time to contribution

Transformation job postings often rely on years of experience, mainly because it’s an easy filter to use. It’s also a weak one. Experience tells you where someone has been, but time to contribution tells you how soon they can help. When you have a tight, fixed timeline, the second matters most.

Once you know what each opening needs, there are four kinds of match that show you how closely a candidate’s experience fits your project:

- **System:** Deep experience in the specific application or module the role covers.
- **Phase:** Experience in the stage that your project is entering.
- **Landscape:** A similar mix of ERP, warehouse and transportation systems, and integrations.
- **Domain:** An understanding of how warehouses, fleets, or transportation networks operate.

## How to reduce interview effort without lowering the bar

Specialist candidates are scarce. But so is your team’s time. Every hour spent with a poorly matched candidate is an hour taken from the project. And when weak fits reach second rounds with the critical role still open, that’s more time lost. Here are three ways to help avoid that:

### 1. Define the role by the work waiting on it

Good ERP transformation staffing starts by identifying the decisions and deliverables that depend on this person, the phase they’ll join, and the date they need to be productive.

### 2. Score candidates against your own program

Build questions around situations they’ll actually face within your organization. Make sure to ask role-specific questions, such as:

- Walk me through a cutover you supported. What nearly went wrong, and what did you do?
- Tell me about a time the ERP design conflicted with how the warehouse actually operated. How was it resolved?

### 3. Protect your critical people’s time

Pre-qualify for fit before candidates reach the technical manager who’s waiting on this hire, either through a technical screen or an IT talent solutions partner with experience in logistics and transportation.

## Build your team around where the transformation can stall

Headcount shows how full a transformation team is. But ranking open roles by how much work is waiting on each one shows where the program is exposed. Some roles will stand out, and a delay in those can hold up the work that depends on them.

Those are the searches to start first. Specialists who match your systems, phase, landscape, and domain take time to find, so starting early gives you more options.

An IT talent solutions partner can shorten that search, so your team spends time only with candidates who can contribute quickly. That’s how the S.i. Systems **IT Staffing and Recruitment** team works with Canadian supply chain organizations, providing pre-vetted IT talent screened for fit before they reach your team.
